Performance Max: when it works, when it wastes money, and how to control it
PMax can be the best campaign in your account or the one that quietly eats the budget. The difference is in the inputs and the guardrails.
Performance Max runs across Search, Shopping, YouTube, Display, Gmail, Discover and Maps from one campaign, with Google's AI deciding where to show your ads. It is powerful, and it is opaque. Here is how we use it responsibly.
When PMax works
- E-commerce with a good product feed in Merchant Center. PMax is often the strongest Shopping campaign available.
- Lead generation with plenty of conversion data and offline conversion import, so the system optimises for qualified leads rather than form fills.
- Brands that already have Search covered and want incremental reach across YouTube, Display and Discover.
When something else is better
- New accounts with little conversion data. Start with Search to build the data PMax needs.
- Tight budgets where you need control over every keyword and placement.
- Categories where brand searches dominate; without exclusions, PMax takes credit for traffic you would have had anyway.
Inputs that matter most
- Conversion tracking that reports real leads and sales, with values if possible. Import offline conversions for lead gen.
- Audience signals: customer lists, converters, high-intent in-market audiences. They guide the start, not the limit.
- Asset groups with strong headlines, descriptions, images and especially video. PMax will generate video if you do not supply one, and you may not like it.
- Product feed quality for e-commerce: titles, images, prices, availability.
Guardrails
Add brand exclusions so PMax does not cannibalise brand Search. Use campaign-level negative keywords where available. Set target CPA or ROAS once you have data, and raise it slowly. Review the placement and search-term reports regularly. Keep a standard Search campaign running alongside for your most valuable keywords.
How to judge it
Look at total account conversions and cost, not just PMax's own numbers. If PMax grew while Search shrank by the same amount, nothing was gained. Run it for a few weeks before changing much; it needs time to learn after each edit.
Our Google Ads management team runs PMax, Search and Shopping together so each campaign does the job it is best at.
